Most contractors don't have a recruiting problem. They have a recruiting system problem and they don't find out until a route's uncovered and it's too late to fix it calmly.
I've run routes myself, and I've talked to hundreds of contractors since. The ones who never seem to be scrambling aren't lucky. They just stopped treating recruiting like a fire drill and started treating it like a function of the business! The same way they treat dispatch or maintenance.
Here's the framework.
In-House vs. Outsourced Know Where Your Break-Even Is
Under 8 routes, doing your own recruiting is workable. It's not free, every hour you spend sourcing and screening is an hour that isn't going toward dispatch, service scores, or your fleet — but it's manageable.
At 8+ routes, the math flips. Recruiting stops being something you fit in between real work and becomes real work. Sourcing, screening, scheduling interviews, chasing no-shows — on repeat, indefinitely. Layer peak season on top and it's not one job anymore. It's two, running at the same time, and one of them is yours to begin with.
That's the line. Cross it, and outsourcing isn't a nice-to-have — it's what keeps your attention on the operation instead of on job boards.
Compliance The Training Bar Has Gone Up — For Everyone
Driver training standards have tightened, and this isn't optional paperwork. Every new P&D driver has to go through a certified program from a recognized vendor: JJ Keller, Smith Systems, Impact Solutions, or GroundCloud.
The upside: you don't have to outsource the training itself. Each of these vendors runs a Train-the-Trainer program, so a Business Consultant or lead driver on your team can get certified and run new hires through it directly — no waiting on a third party's calendar.
And yes, this applies even to drivers with years behind the wheel. Nobody skips it. The standard program covers:
Classroom sessions
Online modules and quizzes
Road training
Budget three to four days start to finish. Once a driver clears it, they're cleared to run.
Retention Recruiting Doesn't Stop at Hire
A certified driver is table stakes. What decides whether they're still on your team in six months comes down to three things I see separate the contractors with low turnover from everyone else:
Culture. This job is demanding — tight windows, long days, real pressure. Drivers who feel supported instead of squeezed stay longer, and they refer other drivers. Drivers who feel invisible start browsing Indeed on their lunch break.
Equipment. Nobody takes pride in a truck that's falling apart. A newer, well-maintained fleet signals you take the operation seriously — and drivers tend to treat equipment the way it's treated.
Incentives tied to real metrics. Bonuses, PTO, and raises tied to stop counts, attendance, or safety turn a delivery job into something worth staying for. The math on retention is usually more favorable than contractors assume. Every driver you keep is one you don't have to source, screen, train, and ramp back up to full productivity — a cycle that typically runs 4 to 8 weeks of lost efficiency per hire on the P&D side alone.
